The problem
Here's the problem with buying leads
You pay for a lead before you know if it will ever buy. Ads get more expensive every year. Lists go cold. And the moment you stop paying, the flow stops.
You're renting attention. You never own it.
Meanwhile, there are businesses in your market talking to your buyer every single day. They already have the trust you're paying to borrow.
Why referrals win
Ads grow in a straight line. Referrals compound.
Ads are linear. Put in 100, get 500 back, do it again. The day you stop paying, it stops.
Referrals compound. One happy customer tells two people. Those two tell four. Those four tell eight.
Alex Hormozi has a simple test for which one you're running. Take the share of your customers who refer someone each month, and subtract the share who leave each month:
- More referrals than churn: you grow without spending another dollar on ads.
- About the same: you hold steady, and every bit of growth has to be bought.
- Fewer referrals than churn: you advertise just to stand still. That's the hamster wheel.
Most businesses have never run that number. When they do, it's close to zero, for one of two reasons: the customer experience isn't as good as they think, or they simply never ask.
The one question
The one question that changes everything
Jay Abraham built a career on partnerships by asking one question:
Who does your customer buy from before, during, after, or instead of buying from you?
Every answer is a business that already has your buyer's trust. Most of them would happily send you business if someone asked the right way, and paid them when it closed.
So why isn't everyone doing this? Because of three beliefs that point owners the wrong way:
- "Referrals just happen." They don't. Without a system, they're luck. Luck doesn't pay the bills in a slow month.
- "Partnerships are for big companies." A roofer and an insurance agent is a partnership. So is a dentist and a local gym.
- "I'd have to pay up front." You don't. Partners earn a commission after the deal closes, from a warm prospect they sent you.
Ask better
Stop asking "do you know anyone?"
Your customers are your first partners. And the fastest way to get more referrals from them is to ask better.
"Do you know anyone?" gets a polite "I'll think about it." Here's what works instead:
- Ask at the moment they buy. On the contract, at checkout, on the kickoff call. That's when they're most excited.
- Ask who, not if. Describe the exact person: the kind of business, the situation they're in, the problem they have right now. Specific asks get names.
- Make it a win for both sides. Take what you'd pay to win a customer and split it: part to the person who referred, part to the friend.
- Reward with status, not just cash. A VIP tier, a bonus session or a gift card that's only good with you feels like a gift. Cash can feel like a bribe.
- Match the reward to what you sell. A t-shirt company gives t-shirts. An IT firm gives more IT.
Referring you is a risk for them. They're putting their name on the line with a friend. Make it worth it, make it easy, and keep asking.
The new way
The new way: a partner channel you own
Instead of renting leads, you build relationships with the businesses that already have your customers. There are 11 partner families and more than 300 partner types. Almost every business can start with these five:
- Power Partners. The business hired right before or right after you, trades on the same project, accountants, lenders, even competitors who are full.
- Access Partners. Associations, chambers, community owners and event organizers whose members are your buyers.
- Affiliates, creators and media. Happy customers, reviewers, newsletters, podcasts and local creators whose audiences act on their picks.
- Co-promotion and channel partners. Complementary experts, agencies, implementers and software your buyer already uses.
- House partners. Your own past customers and old proposals. They cost nothing and nobody else has them.

How the best partnership deals get made
Jay Abraham has spent decades putting these deals together. His rule is simple: go to whoever already owns the trusted relationship, and make them a believer before you ask for anything.
"Introduce me to your audience and I'll give you a share" is too weak for anyone to feel. So he makes the offer land in four moves:
- Put it in their numbers. Show them what five or ten of their customers a month would mean in their revenue.
- Show what that money means. Another salesperson. The building paid off. The next location. Make it real.
- Take away the risk before they raise it. Give value first, let them talk to people you've helped, and show how you'll look after their customers.
- Run a small, safe test. One email to part of their list, or one event. Agree up front what a good result looks like. If it doesn't work, you walk away friends.
Then play the long game. A one-off "mail my offer and I'll split it" deal is done after three emails. Becoming someone's recommended provider keeps paying for years.
And you don't need a hundred referral methods. Start with the easiest one, make it consistent, then add the next. Three that run every week beat a hundred you never use.
